Merch Production:
When Should You Start to Stay on the Safe Side?

To give the benchmark first: print-based items should start 6 weeks before the event, and items involving plush or molds 12 weeks before, to stay safe. Safe here means you can check samples properly and still have room to recover if something goes wrong.

In practice, inquiries pile up around 3 weeks before an event. Production is still possible at that point, but from then on you are choosing among what can be made. A schedule for making what you want and a schedule for making what is possible are different things. The table summarizes the range that allows safe delivery by start time.

Start time

Feasible scope

Constraints

14 weeks before the event

All items possible

None

6 weeks before the event

Domestically produced items possible

Items needing new molds or sewing excluded

4 weeks before the event

In-stock items possible

Reduced sample inspection

3 weeks before the event

Rush production for some items only

Extra charges may apply

2 weeks before the event

Printing on ready-made items only

Limited choice of materials and colors

The later you start, the higher the budget and the fewer the options. Put the other way, the start time alone can save 20% of the order amount. Check the points below to work out when your event merch should go into production.

To Hit Your Event Date,
How Do You Count Back the Schedule?

Set the schedule by counting back from the delivery date. Calculated this way, the start date comes
earlier than you expect. With a holiday in between, it can move much earlier still.

There are four items to include when counting back: lead time per item, internal review and approval time, shipping time, and factory closures over holidays and vacation seasons. The most common mistake is to count only the first three and leave out the last.

This year in particular, the Chuseok holiday runs from September 24 to 27. If you are preparing an event in October or November, this window must be reflected in the schedule as is.

Below we lay out, in order, actual lead times by item, the schedule by stage, holiday variables, and how far things can be pulled in when you are in a hurry.

Merch Lead Times:
How Much Do They Vary by Item?

Even for the same item, lead time can differ by more than 2 weeks depending on material.
Check the minimum lead time by item in the table below first.

The expected minimum lead times are measured from the point the artwork is confirmed to delivery. Design time and internal approval time are not included, so calculate them separately.

Item

Minimum lead time

Factors that affect the timing

Printed goods such as stickers, postcards, posters

5–7 business days

Finishing or not

Acrylic merch

7–10 business days

Number of print colors, special printing

Fabric merch such as mouse pads, pouches

7–12 business days

Fabric stock status

Applied merch such as tumblers, mugs

10–14 business days

Print method, engraving or not

Apparel such as T-shirts, hoodies

12–18 business days

Size lineup, dyeing or not

Metal merch

30–50 business days

New mold or not, production quantity

Plush merch such as plush figures

40–60 business days

Rounds of sample remakes

Items needing new mold development, such as stress balls

60–80 business days

Design and mock-up approval

When ordering several items at once, the item that takes longest sets the whole schedule. If acrylic keyrings and plush figures run together, the overall schedule must be set at 40 business days, the plush figure's lead time.

Does Lead Time Grow
as Quantity Grows?

It is easy to assume lead time stays about the same as quantity grows, but in fact it can jump sharply
once a certain quantity is passed. The reason is not slow production speed but process issues
such as material supply and line allocation.

Up to the quantity the factory's stocked fabric and hardware can cover, lead time barely grows, but beyond that line materials must be reordered and that lead time flows straight into the schedule.

Production line allocation can also affect the schedule. Large volumes occupy a line for a long time, so the factory must clear existing bookings, and that waiting time is reflected in delivery. Above 10,000 pieces, production is often split across lines, which adds time again.

So when increasing quantity, look at lead time as well as unit price. If the schedule is tight, consider split delivery. You can receive 30 percent first for on-site placement and the rest later. If you only need the first day's volume secured, split delivery can pull the overall schedule forward by about 2 weeks. Feasibility must be confirmed before the order is finalized, so ask your dedicated MD.

When a Public Holiday Falls in Between,
How Much Longer Does Production Take?

It is easy to think you only need to subtract the four red days on the calendar, but in fact lines back up before and after the holiday
and the difference can exceed a week. Below is how it plays out based on this year's Chuseok.

The 2026 Chuseok holiday is four days, from Thursday September 24 to Sunday September 27. But counting back the lead time from the days off alone can leave you later than planned. The table below summarizes the factors that affect the schedule.

In short, one holiday actually adds 7 to 12 business days, two to three times the four calendar days. Items produced overseas slip further. For production in China, Korea's Chuseok runs into China's National Day from late September to early October, creating a gap of up to 3 weeks.

Period

Situation

Schedule impact

2 weeks before the holiday

Pre-holiday shipments pile up

Line allocation for new orders delayed (3–5 business days)

1 week before the holiday

Material intake closes

No additional orders for raw materials or hardware

During the holiday

Production and logistics fully stopped

Stopped for the duration of the holiday

1 week after the holiday

Backlog processed in sequence

Delays of about 3–5 business days possible

When scheduling around a holiday, check the criteria below.

※ For an event right after a holiday, main production must be under way at least 10 weeks before the holiday begins.
※ Final artwork must be confirmed by 8 weeks before the holiday to keep delivery stable.
※ Pull sample approval forward so it does not fall within the holiday.

If Delivery Is Urgent,
Is Rush Production Possible?

The short answer: it depends on the item, with some possible and some not.
Below we lay out which items allow fast production and which are difficult.

Going rush means giving some things up. You can shorten the schedule somewhat by skipping physical sample inspection and approving on digital proofs only, or by choosing material and color from what is in stock. Because it is rushed, however, quantity changes and artwork revisions are not possible, and defects are settled by deducting quantity rather than remaking.

It is easy to think paying more always makes things faster, but mold making itself takes about 3 weeks, so items that need a mold physically cannot be shortened. In that case, switching to a similar item that uses an existing mold can shorten the schedule.

Should Shipping Time
Be Included in the Production Schedule?

It is easy to assume the goods arrive as soon as production ends, but the delivery date on most quotes is the dispatch date,
so shipping time is not included. Check how many days each shipping method takes below.

Courier can deliver same day, but it is only realistic for small quantities within the Seoul metropolitan area. Merch in the 1,000-piece range is bulky and needs a small van, with a round trip from Seoul costing around KRW 80,000 to 150,000. Shipping from a factory outside the capital region makes courier costs heavier.

For large quantities, freight is the default rather than parcel service. Freight takes a day longer but moves everything at once by the pallet, in return for which unloading staff and space must be arranged in advance. Keep in mind that arrival time cannot be specified.

Delivery method

Time required

Suitable situations

Courier

Same-day dispatch possible

Metropolitan area, small quantities, same-day emergencies

Parcel

1–3 business days

500 pcs or fewer, standard delivery

Freight

2–4 business days

500 pcs or more, pallet units

Parcel to remote areas

3–5 business days

Jeju and island regions

Split to multiple destinations

3–5 business days

Simultaneous distribution to branches and stores

We do not recommend scheduling arrival for the day before the event. If a shipping incident or shortage is found, there is no time to respond. It is safer to plan arrival at least 3 business days ahead, or 5 for events outside the capital region.

What Should You Confirm
Before Ordering?

Confirm the items below before ordering and you will not regret it after delivery.
It may look like a lot, but you only need to check once.

We bundled everything covered so far into a form you can check right before ordering. All five items must be settled before you sign the purchase order; if even one is blank, that is where schedule or budget problems arise.

1. Have you documented a start date counted back from the desired delivery date?

Subtract the lead time per item, internal approval time, and holiday closures from the event date to fix the start date first.

2. Have you confirmed whether the quote's delivery date is dispatch-based or arrival-based?

The production completion date and the arrival date differ. Confirm the shipping method and number of destinations and reflect them in the schedule.

3. Have you added 5 to 10 percent spare quantity?

Order with a margin for on-site damage and additional distribution. Reordering a small quantity later can double the unit price.

4. Have you secured storage space for after delivery?

Merch in the 1,000-piece range is quite bulky. Many teams end up renting a warehouse in a hurry because there is nowhere to put it when it arrives at the office, so confirming where the merch will be stored before ordering is essential.

Frequently Asked Questions

Q. How many weeks before an event should merch production start?

We recommend starting 6 weeks before the event for print-based items and 14 weeks before for items that need sewing or molds. These benchmarks include artwork confirmation, sample inspection, and internal review and approval. The lead time a manufacturer quotes usually counts from artwork confirmation, so add the 5 to 10 business days spent inside your organization to get the real schedule. If a holiday or vacation season falls in between, it is safer to add 2 more weeks.

Q. How much longer does production take when Chuseok falls in between?

The calendar closure is four days, but in practice 7 to 12 business days are added. Before the holiday, existing volume piles up and line allocation for new orders slips 3 to 5 business days; after the holiday, another 3 to 5 business days are added while the backlog is processed in sequence. Material intake also closes 1 week before the holiday, so no additional raw materials or hardware can be ordered after that. Items produced in China run into National Day, creating a gap of up to 3 weeks.

Q. Can we inquire without artwork yet?

Yes. With just the item, quantity, and desired delivery date, MANSANGSA can begin a production consultation. Design artwork can start from a logo file and a rough direction. In fact, finishing the artwork before inquiring often leads to rework because it does not suit the material or print method. Consulting together at the item selection stage keeps the overall schedule shorter.

Q. Can we reorder merch we made before as is?

Yes. If the existing print data and molds are kept, the artwork and sample inspection stages can be reduced, shortening the overall time by 20 to 30%. For acrylic keyrings, a job that first took 10 business days can be done in 5 to 7 on reorder. If the fabric or hardware has been discontinued, however, a material change may be needed, so confirm at the time of reorder.

Q. Can we receive part of the quantity first?

Yes. For orders of 10,000 or more, split delivery can apply: 30 percent dispatched first and the remainder received later. If you only need the first day's distribution volume secured, this pulls the overall schedule forward by about 2 weeks. Since the line setup is hard to change once production starts, request it before the order is finalized for it to be reflected.

If You Need Fast Merch Production,
Work with MANSANGSA.

MANSANGSA starts by sorting out which items can actually be made within the days remaining.
If you are reading this with a schedule that is already tight, what you need now is not general benchmarks but feasible options.

Once consultation begins, a specialist MD first lays out a count-back schedule based on your desired delivery date. Because it reflects actual line conditions by item, holiday closures, and shipping time, it is clear from the start by when artwork must be confirmed. If the schedule is tight, we also propose items that allow rush production and similar items that can substitute.

Inquiries are answered within 1 business day. It is fine if items are undecided or you have no artwork. Tell us the event date and a rough quantity and we will start by advising on what is possible at this point.
